The Prompt Story Framework: Writing for Machines
Every product team in the world knows the user story format. "As a [user], I want [action], so that [outcome]." It's the backbone of how we communicate requirements to developers. Clean, scoped, outcome-driven.
But here's the problem: when most businesses start building automated workflows, they skip this step entirely. They jump straight into tools, wiring up triggers and actions with vague instructions like "process these leads" or "write a blog post." Then they wonder why the output is inconsistent, generic, or flat-out wrong.
The issue isn't the technology. It's the brief.
Why Vague Instructions Produce Vague Results
When you hand a task to a human employee, they bring years of context. They know the company tone. They know which clients are important. They can infer what "make this better" means because they've sat in the same meetings you have.
Automated workflows don't have that context. They have exactly what you give them. And if what you give them is ambiguous, the output reflects it.
This is why most first attempts at automation feel underwhelming. Not because the technology can't do the work, but because no one wrote a clear brief for the workflow to follow.
Enter the Prompt Story
A Prompt Story is a structured brief for any automated workflow step. It borrows the clarity of a user story but adds the specificity that machine-executed work requires.
The format:
ROLE: Who is this workflow acting as?
CONTEXT: What does it know? What inputs does it receive?
TASK: What exactly should it produce?
FORMAT: What does the output look like?
GUARD: What should it never do?
Five fields. That's it. But the difference between a workflow with Prompt Stories and one without is night and day.
A Real Example
Let's say you have a sales workflow that takes a raw lead list and enriches it. Without a Prompt Story, you might configure it as: "Research these companies and score them."
Here's what that actually looks like as a Prompt Story:
ROLE: Senior business development analyst at a B2B consulting firm
CONTEXT: Receives a CSV of company names and domains from a trade show scan.
Has access to LinkedIn Sales Navigator and Clearbit enrichment.
TASK: For each company, produce a lead card with: company size,
industry, likely decision maker (VP+ title), estimated annual
revenue, and a 1-sentence reason they'd benefit from our services.
FORMAT: Structured JSON array. Each card has: company_name, domain,
headcount, industry, decision_maker_name, decision_maker_title,
estimated_revenue, fit_reason.
GUARD: Never fabricate headcount or revenue data. If enrichment returns
no result, mark the field as "unverified" instead of guessing.
Never include personal email addresses — business domains only.
Same task. Wildly different precision.
The Five Fields, Explained
1. ROLE
This isn't cosmetic. The role anchors the workflow's perspective and decision-making style. A "senior analyst" produces different output than an "entry-level researcher." Be specific about the seniority, domain, and company type.
2. CONTEXT
What does this workflow step know when it starts? What upstream data does it receive? What tools or data sources can it access? Context eliminates ambiguity.
3. TASK
Describe the deliverable, not the process. "Produce a scored lead card" is better than "look up companies and figure out which ones are good." Tasks should be concrete enough that you'd know immediately whether the output is right or wrong.
4. FORMAT
The single most underrated field. When you specify the exact shape of the output — JSON schema, markdown template, column headers — you eliminate the most common failure mode: structurally unpredictable output that breaks the next step in the chain.
5. GUARD
Guardrails are non-negotiable for production workflows. Every step should have explicit boundaries: what it must never do, what data it must never fabricate, what tone it must never use.
Chaining Prompt Stories
The real power shows up when you chain them. Each step's FORMAT becomes the next step's CONTEXT.
- Step 1: Lead Enrichment → outputs JSON lead cards
- Step 2: Lead Scoring → receives cards, outputs ranked list
- Step 3: Outreach Drafting → receives top leads, outputs personalized emails
- Step 4: Quality Review → receives drafts, outputs approved/flagged list
Each step is independently testable. Each step has its own guardrails. Data flows cleanly because the FORMAT is explicit at every stage.
Common Mistakes
- Skipping GUARD entirely. A workflow that "usually gets it right" will eventually get it wrong at the worst possible time.
- Vague FORMAT. "Return a summary" is not a format. "Return a 3-sentence executive summary in plain text, no markdown, under 200 words" is a format.
- Overloading a single step. If your TASK has the word "and" more than once, split it into two Prompt Stories.
- Forgetting upstream context. Don't assume the workflow "remembers" something from three steps ago. Be explicit.

Pick one workflow in your business that's inconsistent. Write a Prompt Story for each step. Be ruthlessly specific about ROLE, CONTEXT, TASK, FORMAT, and GUARD.
